Sendo o retalho alimentar um setor muito pressionado pela feroz concorrência de mercado e a
sofrer alterações significativas nos modelos de negócio, através de novos conceitos e alterações
profundas dos hábitos de consumo, é vital, para as empresas, alcançar eficiências operacionais,
que garantam competitividade de preço e resultados sustentáveis para o crescimento da
organização, assim como garantir a qualidade de produtos, sobretudo nos frescos, que
permitam conquistar quota de mercado e fidelização do consumidor.
Este estudo, foca-se na restruturação da cadeia de abastecimento de pescado fresco, da cadeia
de retalho alimentar da Sonae, a MC, tendo como âmbito, a necessidade de aumentar a
capacidade na sua distribuição. Surge a oportunidade de estudar diferentes cenários, como
incremento de um Centro de Distribuição (CD) a Norte e possibilidade de transferência do CD
existente a Sul, por forma a reduzir os custos logísticos, através de sinergias com os CD
alimentares.
Os custos logísticos a serem considerados para uma tomada de decisão dos diferentes cenários
são: i. os custos operacionais logísticos (inbound), relacionados com a receção e preparação de
mercadoria, ii. os custos de posse de stock e iii. os custos de distribuição (outbound).
Os desafios operacionais de fluxos de transporte da reestruturação passam pela complexidade
e imprevisibilidade de compra de pescado fresco em lota, sem comprometer a agilidade de
transporte até aos centros de distribuição e o seu fornecimento aos pontos de venda no próprio
dia.
O estudo demonstra: a) o aumento da capacidade de operação logística de pescado fresco, b) a
redução dos custos logísticos através das sinergias existentes nas opções adotadas e c) a
redução do impacto ambiental pelas sinergias implementadas.
As food retail is a sector under great pressure from fierce market competition and undergoing significant changes in business models, through new concepts and profound changes in consumer habits, it is vital for companies to achieve operational efficiencies that ensure price competitiveness and sustainable results for the growth of the organization, as well as ensure product quality, especially in fresh products, which allow gaining market share and consumer loyalty. This study focuses on the restructuring of the fresh fish supply chain in Sonae's retail food chain, MC, having as scope, the need to increase the capacity of its distribution. The opportunity arises to study different scenarios, such as the increase of a Distribution Center (DC) in the North and the possibility of transferring the existing DC to the South, in order to reduce logistics costs, through synergies with the food DCs. The logistics costs to be considered for a decision making of the different scenarios are i. the logistics operational costs (inbound), related to the reception and preparation of goods, ii. the stock holding costs and iii. the distribution costs (outbound). The operational challenges of restructuring transport flows include the complexity and unpredictability of purchasing fresh fish at auction, without compromising the agility of transport to distribution centers and its delivery to points of sale on the same day. The study demonstrates: a) the increase of logistical operation capacity for fresh fish, b) the challenges inherent in changing supply chain flows and processes, of a fresh product with unique purchasing particularities and high unpredictability and seasonality of supply and consumption the reduction of logistics costs through the synergies existing in the options adopted and c) the reduction of environmental impact by the synergies implemented.
